Start with what is there
The most expensive mistake in commercial retrofit is spraying over a failed assembly.
Foam bonds to its substrate. If the substrate is sagging fibreglass, damp board, loose vapour barrier or dust, the foam either fails to bond or seals moisture in behind it. That is why competent retrofit quotes begin with removal and disposal, and why bids that skip it come in lower and cost more later.
Signs the existing insulation has failed rather than aged: sagging pockets between purlins, torn or hanging facing, staining along the framing lines, and visible compression where the material crosses steel.
What to work out before a commercial retrofit
1. What is the building actually for now? Buildings change use. A shop that became a warehouse, a warehouse with an office built into one corner, a manufacturing bay now used for storage. The envelope should match the current use, not the original one.
2. Where is the loss? Assumptions are expensive at commercial scale. Thermal imaging turns the question into data and usually reorders the priority list.
3. What happens when it gets sealed? A building that leaked was also ventilating, badly and by accident. Sealing it properly means the ventilation has to become deliberate. That is a normal part of the design, and it should be in the conversation before the work, not after.
Phasing around operations
Very few commercial retrofits happen in an empty building. The practical pattern in Alberta is bay-by-bay or floor-by-floor, sequenced around production or tenancy, with each area cleared, masked, sprayed and returned.
That takes longer than an empty-building job and it costs more per square foot. It is also usually cheaper than shutting down, and it should be priced honestly rather than discovered mid-project.
What retrofit typically returns
The envelope is the one building system that keeps paying without moving parts. In an older Alberta commercial building the common outcome is a lower heating load, a mechanical system that can finally hold setpoint, and the end of the condensation that was damaging the building itself.

Is it worth doing on a building we may sell? Envelope work is one of the few upgrades that shows up in both operating cost and building condition. Whether it pays inside your hold period depends on the numbers, and we would rather run them with you honestly than push the job.
Do we have to strip the old insulation? If it has failed, yes. If it is intact, dry and well-adhered, there are assemblies that build on it. That determination is made on site, not from a photograph.
How disruptive is it? Each work area is out of service while it is sprayed and during the re-entry period. Everything else keeps running. The disruption is a scheduling problem with a known shape.
Can you do part of the building now and the rest later? Yes, and that is common. What matters is that the phase boundary is a sensible place to stop - sealing half a building and leaving an open junction can move moisture problems rather than solve them.
